The shift does not price every career stage the same way, and the advice that helps one seat can harm another. Pick the seat you are in. The reasoning is in The Three Seats.
Early
The cheap years are going away. The queue of low-stakes work that trained the people above you is being automated, sometimes by you personally.
- 1The Honest LookThe gap between you and the person ahead of you is usually a working loop, not a talent.
- 2The Three Kinds of WorkSort last week's work into the three kinds, then look at everything you approved and ask which of it you reviewed.
- 3The Handoff LineThe failure is almost never the act of handing off. It is not noticing when a handoff has stopped being safe.
- 4What Cannot Be DelegatedMost of what feels undelegatable is undelegatable only because nobody wrote it down.
Middle
The slow years you already got are worth more than your current output, and they do not transfer by you being right in the room.
- 1AI-Assisted vs AI-NativeThe unit of becoming AI-native is smaller than people expect: one rule you own, with the reason written above it, your name and the date on it.
- 2The Delegation LadderTwo questions set the rung: how much of the judgment is written down where the machine can read it, and how expensive wrong is.
- 3The Portfolio of DecisionsThe record has to be written when it happens, not when you need it.
- 4The Handoff LineA note in the code, the fixture, or the ticket moves the line, because it is where the next receiver is already looking.
Senior
Most of your value is now in multiplying other people's judgment, and judgment cannot be verified from the outside.
- 1Asking for the DecisionWhat still discriminates is a decision: one call they actually made, on something real, where the answer was not obvious.
- 2The Three SeatsThe seats have to negotiate with each other, and each one systematically misreads what the others are protecting.
- 3The Three Traps and the Decision EntryWritten before the decision, the entry is the difference between a choice and evidence, whichever way you decide.
